Automation is a multiplier, not a fix.

Automation and AI are having their moment, and for good reason. But here’s what’s easy to miss: they’re multipliers. Point them at a process that runs cleanly, and they multiply your best work. Point them at a process with gaps, and they multiply the gaps faster, and at scale. The businesses that get the most from automation almost always do one thing first. They get clear on how the work actually happens, by hand, before a single tool touches it.

Most of how your business runs lives in people’s heads.

If a key person stepped away tomorrow, how much of how things run would leave with them? For a lot of companies, the honest answer is “more than I’d like.” The workarounds, the judgment calls, the “just ask so-and-so” – that knowledge is real, and it’s fragile. It’s not a failure; it’s what naturally happens as capable people get busy. The shift is moving that knowledge out of heads and into systems the whole team can use. Processes empower people. They don’t replace them.

New software rarely fixes what feels broken.

Most owners have a tool graveyard (I quite like that term!). Platforms bought to solve a problem that somehow never quite got solved. It’s an understandable instinct: something isn’t working, so we reach for a new tool. But a knowledge problem can’t be solved with a communication tool. If the underlying process isn’t clear, the software just gives the confusion a nicer interface. And here’s the part owners are often surprised by: you probably don’t need new software at all. Most teams use a fraction of what their current tools can do. There’s a time and place for new technology. And, when that’s genuinely the right call, I have strategic partners I recommend, but that’s the second conversation, not the first.

Start by naming where you are.

We use a simple scale, one to five. One is struggling and undocumented – it all lives in people’s heads. Five is exceptional, with living documentation the team actually uses and updates. Most businesses land in the middle and have never stopped to name it. Naming it is what changes things: it turns “we should get more organized someday” into a clear picture of the gaps and what they quietly cost in time, profit, and momentum.

Three places friction hides.

When momentum stalls, it usually traces back to one of three areas: how efficiently the work gets done, how reliably revenue gets generated, and how consistently new clients come in. Friction in any one of them taxes profit and drains your team’s energy. You don’t have to fix all three at once. You just have to know which one is costing you the most right now.
